The same decision can look completely different depending on where you are sitting.

A technical user may see a new solution as an improvement.

Purchasing may see a cost increase.

Operations may see implementation risk.

Management may see an investment that now needs to be defended internally.

They are all looking at the same decision, but they are not necessarily looking at the same problem.

Different people, different consequences

Complex B2B decisions rarely belong to one person. Each stakeholder brings their own priorities, responsibilities and exposure to the outcome. Something that creates value for one person may create additional work or risk for another.

That matters because customer communication can easily appear inconsistent when several people are involved.

One stakeholder may be enthusiastic while another slows the process down. Technical questions may already be resolved while commercial concerns are only beginning to appear.

The organization is not contradicting itself though. Different people may simply be responding to different consequences.

Listen for perspective

Understanding stakeholders is not only about identifying who has authority. It is also about understanding what the decision looks like from their position.

Who has to use the solution?

Who has to approve it?

Who carries the risk if implementation fails?

Who has to explain the cost internally?

And who may be affected without ever joining one of your meetings?

Those perspectives often shape what gets said — and what does not.

The quiet stakeholder can still matter

Visibility and influence are not always the same thing.

The person asking the most questions may not be the person shaping the final decision. Someone who barely speaks may have already formed a strong opinion. Another stakeholder may only become important late in the process.

You rarely see the entire decision from one conversation. The wider picture becomes clearer when you begin to see the different people inside it.
